62% improvement in MTTR and 20K vehicles connected: how a leading 3-wheeler cargo EV manufacturer turned compliance into competitive advantage

Industry: Automotive, electric vehicles

Segment: 3-wheeler cargo EV OEM

Scale: One of India's largest 3-wheeler manufacturers, with a growing EV product portfolio

Vehicles connected: 20,000+

Product deployed: Tor Loco EV

The client

A market-leading 3-wheeler manufacturer with a long-established presence in India's commercial vehicle segment. As the country's EV transition accelerated, the company launched a 3-wheeler cargo EV product line to address growing fleet demand and align with national electrification policy. It was a new product in a demanding commercial environment, and the stakes were high on two fronts: regulatory compliance and real-world product reliability.

The challenge

The OEM's immediate imperative was adherence to FAME2 guidelines, which mandate real-time vehicle tracking and continuous data submission to government portals as a condition of subsidy eligibility. Non-compliance carried significant financial and reputational risk across a large and growing installed base.

Beyond compliance, the product itself presented a deeper challenge. As a newly launched EV line, the 3-wheeler cargo vehicle had limited real-world performance data to draw from. Field conditions, load patterns, charging behaviour, and usage cycles varied considerably across geographies and fleet types. Without visibility into how the vehicle was actually performing in the field, the engineering and product teams were operating with an incomplete picture. Issues that surfaced post-launch required physical service interventions, and correcting firmware or software problems across a growing fleet through traditional service campaigns was both slow and costly.

On the customer side, fleet owners operating these vehicles had no real-time visibility into vehicle health, battery status, or driver behaviour. Breakdowns were managed reactively, and reliability concerns were a barrier to broader EV adoption among commercially focused fleet operators.

The solution

Tor.ai deployed Tor Loco EV across the OEM's entire 3-wheeler cargo fleet, connecting 20,000 vehicles to a centralised platform and enabling continuous real-time data capture at scale. FAME2 compliance was established from day one, with automated data submission to government portals removing audit exposure and protecting subsidy eligibility across the fleet.

With live data flowing from 20,000 vehicles across diverse operating conditions, the OEM gained a level of field intelligence that controlled testing could not replicate. Key capabilities activated through the deployment included:

  • Real-world performance monitoring: battery behaviour, range patterns, state of health, and load-cycle data captured continuously across varied geographies and use cases
  • FOTA (firmware over-the-air updates): firmware and software issues identified in the field resolved remotely, without dealer visits, vehicle recalls, or physical service campaigns
  • Remote diagnostics: fault identification and root cause analysis conducted remotely, enabling targeted interventions and reducing unnecessary on-site service
  • Fleet owner visibility: real-time location tracking, battery state of charge, driver behaviour monitoring, geofencing, idle time alerts, and predictive maintenance scheduling made available to fleet operators via web and mobile
  • BMS monitoring: continuous battery management system data enabling proactive identification of degradation patterns and early intervention before failures occurred

The results

62% improvement in MTTR, the compound result of faster remote diagnosis, FOTA-enabled resolutions, and a reduced dependency on physical service touchpoints. Issues that previously required technician visits and multi-week resolution timelines were addressed remotely, at scale, within significantly shorter windows.

20,000 vehicles connected across the installed base, delivering continuous compliance data submission, fleet-wide visibility, and a live product intelligence feed that grows more valuable with every additional operating cycle.

Beyond the headline metrics:

  • FAME2 compliance maintained continuously across the full fleet, with no subsidy or audit risk
